Operating results plus financial results: EOS and a fractional CFO working together for construction, restoration, and trades companies For EOS Implementers — Construction, Restoration & Trades, $10M to $50M+ Revenue

You Are Not the Finance Person.
You Should Not Have to Be.

Operating results come from EOS. Financial results come from a fractional CFO in the finance seat. Your clients need both.

You can run the session. You can get seven people who disagree to commit to the same three priorities.

Then somebody pulls up the financials and you lose the room. The margin number gets questioned. The controller says the month is not closed. Twenty minutes go by, nothing gets decided, and it goes back on the list for next quarter.

That is not a gap in your skill set. It is a gap in the Accountability Chart: the finance seat nobody has filled. No process turns a contested number into a decision, so it becomes the one issue a leadership team can solve four quarters running and still have.

Nobody hired you to be the finance person, and you should not have to be. Backbone CFO® fills that seat as a fractional CFO for EOS implementers and the companies they serve, in construction, restoration, and trades businesses doing $10M to $50M+ in revenue. You run the system. We make sure the numbers hold up, so the seat is never empty when it matters.

We run on EOS ourselves. Weekly Level 10 meetings, quarterly priorities, a leadership scorecard, and a quarterly state of the company. We are not learning the language on your time.

What the Finance Gap Costs You

Not what it costs the client. What it costs the person running the session.

Session time you never get backThirty minutes of a quarterly spent reconciling numbers is thirty minutes not spent on what you were hired for.

A seat you never tookWhen nobody owns finance, the Implementer becomes the financial adult by default. That is scope you were never scoped for.

Rocks that die quietlyA priority stalls in week seven because the cash was not there. It counts against completion, and against the system.

A client who cannot afford to keep youCompanies under cash pressure cut outside advisors first. Your retention is tied to their financial health and you have no lever on it.

What You Get Back

Working with a fractional CFO for EOS implementers is not a favor to the client. It changes what your sessions can do.

Your session back

Financial conversations arrive reconciled, explained, and agreed before anyone walks in, so the meeting spends its time on decisions instead of arithmetic.

Financial measurables that hold up

A short list tied to cash, job margin, and capacity, current on a Tuesday morning instead of three weeks stale. Numbers the team uses rather than debates.

Rocks and plans with a forecast behind them

Priorities and annual targets modeled against cash timing, labor, materials, and margin, so what gets committed in the session is still defensible in April.

A client healthy enough to renew you

Better cash, better margin, better decisions. And when the numbers improve, nobody thanks the spreadsheet. They point at the operating rhythm that surfaced the problem.

What EOS Implementers Say About Working With Us

As an Expert EOS Implementer who has taken 80 businesses through the EOS Journey and facilitated over 1,000 sessions, this is one of the best synergistic relationships I have built since starting my practice in 2016. I have five clients working with Backbone CFO and the feedback has been beyond expectations. I pull them into my sessions at critical points in the agenda, and the analysis, forecasting, and strategic alignment have taken my clients to the next level. If you want to see your clients go to the next level, get them on a discovery call.

Brian UnderhillEOS Implementer

Backbone CFO delivers exactly what most EOS Implementers want but rarely find: clear, actionable financial insight that drives better decisions. They do not just report numbers, they translate them into priorities the leadership team can execute immediately. When we are in the same business, teams move faster, issues get solved with real data, and the owner finally has true financial clarity instead of guesswork. It makes the entire EOS process more effective. If you have clients who need a real financial partner and not just a bookkeeper, I highly recommend them.

Which Clients to Send Us

We work as a fractional CFO for EOS implementers in three industries and nowhere else. Being direct about fit saves you a conversation and your client a bad introduction.

Good fit

  • Construction, restoration, or trades
  • Roughly $10M to $50M+ in revenue
  • Has a bookkeeper or controller, but nobody owning forecasting
  • Financial data is what keeps landing back on the issues list

Not a fit

  • Under roughly $10M, where the complexity does not justify a CFO seat yet
  • Outside construction, restoration, and trades
  • Looking for bookkeeping, cleanup, or catch-up accounting
  • Wants someone to run or co-facilitate their EOS sessions

What Happens When You Send Someone

  1. You fill out the form below.
  2. We run a discovery call on cash, job margin, close speed, and where the finance seat actually sits today.
  3. If it is a fit, we scope it. If it is not, we say so plainly and hand it back before anyone is quoted or committed.
  • We do not coach EOS, facilitate your sessions, or advise on the system itself. That is your work.
  • We do not position ourselves as a substitute for the Implementer relationship, on the first call or two years in.
  • We report to the leadership team and keep you current on the financial picture, at whatever cadence you want.

Common Questions From EOS Implementers

I Am Not a Finance Person. How Do I Know Finance Is Even the Issue?

You do not need to diagnose it. You need to notice the pattern. If the same cash or margin issue keeps returning, if financial numbers get debated rather than used, or if rocks keep stalling for reasons nobody predicted, that is the signal. Send it to us and we will tell you whether it is a finance seat problem or something else.

What Does a Fractional CFO for EOS Implementers Actually Own?

Cash forecasting, job-level profitability, the financial measurables that feed the scorecard, and the modeling behind quarterly priorities and the annual plan. In construction that means WIP and underbilling. In restoration, receivables and supplements. In trades, job costing and service mix. The existing bookkeeper or controller keeps owning recording and close.

Will You Try to Take Over the EOS Work?

No. We do not coach the operating system, facilitate sessions, or advise on the system itself. We are a fractional CFO firm, not an implementation firm. Your session work stays yours.

What Happens to My Relationship If the Referral Goes Badly?

We would rather decline a client than damage the relationship that sent them. If we are not the right firm, we say so on the discovery call and hand it back to you, before anyone is scoped, quoted, or committed.

Does a Fractional CFO Fill the Finance Seat on the Accountability Chart?

Yes. In most companies this size the seat has a name in it already, usually a bookkeeper, a controller, or the owner. What is missing is ownership of forecasting and financial strategy. We take that while the existing accounting team keeps owning recording and close.

How Is This Different from Their Bookkeeper or Controller?

A bookkeeper records transactions. A controller improves accuracy and close discipline. A fractional CFO helps leadership decide what to do next about cash, profit, people, and growth. Most companies this size have the first two and are missing the third.
